How to Replace Compression Packing in Centrifugal Pumps

Replacing worn compression packing is essential for maintaining pump efficiency and preventing excessive leakage. This guide walks you through the complete replacement process safely and effectively.

Step 1: Safety Preparation

Lock out and tag out the pump according to your facility safety procedures. Ensure the pump is isolated from the process, depressurized, and cooled to ambient temperature. Wear appropriate PPE including safety glasses, gloves, and protective clothing.

Step 2: Remove Old Packing

Loosen and remove the gland follower nuts. Slide the gland follower back along the shaft. Use a packing extractor tool to remove all old packing rings from the stuffing box. Clean the stuffing box thoroughly, removing all debris and old lubricant. Inspect the shaft or sleeve for wear, scoring, or corrosion.

Step 3: Measure and Cut New Packing

Measure the stuffing box depth and shaft diameter to determine the correct packing size. Cut packing rings at a 45-degree angle using a sharp knife on a mandrel the same diameter as the shaft. Each ring should fit snugly with the cut ends meeting precisely without gaps.

Step 4: Install New Packing Rings

Insert each ring individually, staggering the cut joints by 90 degrees between adjacent rings. Use a split bushing or tamping tool to seat each ring firmly. If using a lantern ring, position it to align with the flush port. Install the correct number of rings (typically 4-5 rings plus lantern ring).

Step 5: Break-In Procedure

Start the pump and allow a high initial leakage rate for the first 15-20 minutes. Gradually tighten the gland nuts in small increments, allowing 5-10 minutes between adjustments. The target leakage rate is 40-60 drops per minute for proper lubrication and cooling. Never overtighten to zero leakage as this will burn the packing.
